How to Extract Every SOP From Your Brain

Hiring people will cost you more time & energy than doing it yourself…

So how do you actually create SOPs?

When you’ve documented you doing a task and turned it into an SOP, ask yourself:

Will a 10-year-old following these instructions without any context get the same result?

If the answer is yes, you can delegate it.

Here's How to Extract Every SOP From Your Brain:

Week 1: The Documentation Phase

  • Keep a piece of paper next to your workspace

  • Every time you do ANY task (even 30sec ones), write it down

  • Include everything: replying to emails, tagging files, updating spreadsheets

  • Think as if that 10-year-old kid is watching and very curiously asking: "What are you doing?" every time you do something different.

Don't organize it. Don't judge it. Just capture it.

Week 2: The EAD Filter

Take your list and categorize every task:

  • Can this be Eliminated? (Does it actually move the needle?)

  • Can this be Automated? (Zapier, AI, Notion workflows?)

  • Can this be Delegated? (Does it require your specific expertise?)

The "D" tasks become the first SOPs.

Week 3: The Recording Phase

For every task marked "D":

  • Open Loom (or any screen recorder)

  • Hit record and do the task while explaining your thought process

  • Speak like you're explaining it to that 10-year-old

  • Include WHY you're doing each step, not just WHAT

The Airtight SOP Formula:

  1. Context: Why does this task exist?

  2. Outcome: What does success look like?

  3. Tools: What do they need access to?

  4. Steps: Numbered, specific instructions

  5. Examples: Screenshots of the right result

  6. Troubleshooting: What if something goes wrong?

The Real Test:

Hand your SOP to someone who's never done the task.

If they can't complete it successfully without asking questions...

Your SOP isn't done.

Why This Matters:

Every task trapped in your head is a bottleneck.
Every process only you know is a single point of failure.
Every "just figure it out" moment is leaked time and energy.
